The Honest Guide to Lean Manufacturing

Lean is not just taping squares on the floor. It is the mathematical elimination of variance.

If you hire a consultant to implement "Lean", they will likely start with 5S. They will put yellow tape around your trash cans and create shadow boards for your brooms. This is performative lean. It looks great on a slide deck and does exactly nothing to improve your spindle uptime or reduce your scrap rate.

Real lean manufacturing, as derived from the Toyota Production System (TPS), is an engineering discipline. It is about understanding standard work, identifying bottlenecks via Little's Law, and ruthlessly minimizing WIP (Work in Progress).

The Mathematics of Flow

Before you buy a visual management system, you must understand your cycle times. If you don't know the precise takt time required to meet customer demand, you cannot balance a line.

Equation: Takt Time

Takt Time = Available Production Time / Customer Demand

If customer demand is 500 units a day, and you run one 8-hour shift (480 mins) with 30 mins of breaks, your Available Time is 450 minutes. Takt Time = 450 / 500 = 0.9 minutes (54 seconds). Every station must output a part every 54 seconds.

The 7 True Wastes (Muda)

Forget the acronyms. Look at the floor and identify these specific physical realities:

  • Overproduction: Running a machine just to keep it busy. This ties up cash in raw materials and floor space.
  • Waiting: Operators watching a CNC cycle finish, or waiting for QA to approve a first article.
  • Transport: Moving a pallet of unfinished goods 200 feet across the facility because the grinder is in the wrong cell.
  • Overprocessing: Holding a ±.001" tolerance when the print only calls for ±.010".

Common Lean Mistakes

Mistake 1: Punishing the Operator

If an operator creates scrap, a bad manager blames the operator. A lean engineer asks how the process allowed the operator to create scrap. Fix the fixture, improve the standard work, implement poka-yoke (mistake-proofing).

Mistake 2: Ignoring Setup Time (SMED)

You cannot reduce batch sizes if your changeover takes 4 hours. SMED (Single-Minute Exchange of Die) is the prerequisite to true flow.

No. If your process is chaotic on paper, software will just digitize the chaos. Fix the physical flow first.

Map your value stream. Follow a single part from receiving dock to shipping dock. Time every step. You will be horrified by how much time the part spends doing nothing.
